What is actually happening
Product leadership is a decision system: a strategy people can recite, a prioritization mechanism that survives loud stakeholders, and an evidence base decisions actually use. When the system is missing, every feature is an argument, and velocity becomes the only metric anyone trusts, because it is the only one moving.

What does product leadership consulting actually cover?
Four systems: strategy, a defensible answer to what we win and why; prioritization, the mechanism that turns strategy into sequence; evidence, the research and data practice decisions run on; and operating rhythm, how product, engineering and go-to-market stay aligned. Features are downstream of all four; consulting works upstream.
This is why the deliverable is rarely a roadmap. A published example from my own practice: over nine months at a $30M ARR Martech SaaS, strategy-aligned work rose from 35% to 90% of delivery, and NRR followed from 102% to 112%. The roadmap changed because the decision system above it did.

How is it different from product management consulting?
Altitude. Product management consulting improves how the team runs discovery, specs and delivery. Product leadership consulting decides what deserves the team at all, and answers for outcomes at the board level. Companies usually need the second when they think they need the first; the symptom check above tells you which.
The confusion is expensive in both directions: hiring a leadership consultant to fix ticket hygiene wastes seniority, and hiring a PM consultant to fix strategy churn fixes the wrong layer. Ask any candidate which layer they work on, and expect a straight answer with examples at that altitude.

What does an engagement look like in practice?
Mine runs 25 hours a month at a published $4,950: weekly strategy and prioritization sessions, an evidence engine the team learns to run, board-level reporting, and decision support between sessions. Three month minimum, because a decision system takes about a quarter to hold without scaffolding. Other shapes price similarly against the band.
Whatever provider you choose, insist on two things: the engagement works inside your team rather than delivering documents at it, and every recommendation traces to evidence you can audit. Leadership consulting that cannot show its evidence is opinion at retainer prices.

What shapes does the engagement come in?
Four, matched to the gap's shape. A scoped reset: strategy and prioritization rebuilt as a defined project. Embedded fractional leadership: the ongoing form, my model. Planned-leave cover, when a product leader's maternity leave or sabbatical needs a continuity holder. And the search bridge, holding direction while a permanent executive search runs.
The last two are the under-used ones. Companies improvise leave cover and search gaps with whoever is nearest, precisely the moments a temporary, bounded engagement is cheapest relative to the damage it prevents. Both run on defined end dates, which makes them the cleanest contracts in the category and a low-risk way to test what senior product attention changes.

How do you measure whether it worked?
By the decision system, not the deliverables. Three measurable signals: the share of delivery that traces to the stated strategy, the metric each shipped item was supposed to move and whether it moved, and how long contested decisions take. A working system moves all three within two quarters.
