Hiring a Head of Product in 2026: Salary, Alternatives, and How to Decide

Hiring a full-time head of product costs $250,000 or more a year all-in, plus 0.5 to 1.5 percent equity, and takes a 3 to 6 month search. Fractional product leadership costs $60,000 to $180,000 a year and starts in 2 to 3 weeks. Below roughly $8M ARR, fractional usually wins.

What Each Path Costs

This is a build-versus-rent decision, and the numbers drive it more than the title does. Full-time buys daily leadership and an internal champion with equity-level commitment. Fractional buys direction at a fraction of the cash cost. Past roughly $15M ARR the full-time column is the right one, and I say that as someone who sells the alternative.

Answer These Five Before You Hire Anyone

The title question is the last one to answer, not the first. These five come before it.

  1. 1Is product the bottleneck, or is it sales? If revenue stalls trace to roadmap and retention, it is product.
  2. 2Do you need ownership or advice? A consultant recommends; a product leader owns the decision and its outcome.
  3. 3Head of Product or CPO? Below roughly three squads the title matters less than the operating cadence; buy the cadence, not the title.
  4. 4Is there a PM team to lead, or are you it? Coaching existing PMs is the highest leverage use of a fractional leader.
  5. 5Will the role exist in three years? If yes, start fractional and convert; if unsure, do not sign a $250,000 commitment to find out.
